From deployment to transformation: The playbook for realizing AI value

Having worked with executives globally across countless industries, I've seen firsthand what it takes to weave AI into the fabric of daily work. While many leaders lay a strong strategic foundation, the real challenge lies in bridging the adoption chasm to unlock tangible, long-term value.

If you’re a leader who has already set your governance strategy and deployed AI to your teams, you have cleared the first hurdle. But licensing a tool is not the same as transforming how work gets done. Business transformation with AI requires strong leadership, innovative technology, and the right framework.

We’ve compiled best practices from transformative companies in the new Leader’s Playbook for Gemini at Work Adoption to help you bridge that gap. The playbook provides:

  • Actionable guidance and scaling tactics for adoption based on real-world experiences from our customers and my Customer Success organization at Google.
  • A four-step transformation path: from executive vision and sponsorship to the expansion of AI-integrated workstreams.

What successful AI transformation looks like

Let’s start by defining what success looks like. Organizations that have achieved AI transformation have measurable advantages:

Achieving true AI maturity goes well beyond launch day; it’s a deliberate change management journey. For example, successful organizations treat upskilling as a continuous, always-on business strategy instead of an administrative check box. This people-first roadmap helps your employees realize immediate value with AI training (which can start with users saving an average of three hours a week) while empowering them to discover new business use cases and processes.

To help you envision this, we’ve structured the playbook into four core phases.

Phase 1: Excite teams by laying the strategic groundwork

Leaders are the catalyst for successful transformation and activating their organizations. In this initial stage, executive sponsors lead by example, by showcasing how AI use cases in their daily workflows result in productivity and higher-quality work. By demonstrating firsthand how AI tools integrate into core business processes, leaders inspire and excite their teams to join this journey alongside them.

💡 Customer spotlight: A global tech firm's head of AI uses agents to handle complex stakeholder communication, automatically synthesizing updates into high-quality briefings for his executive leadership. This same leader works with his AI champions and has personally developed custom Workspace Studio flows and skills leveraged company-wide. By being transparent about the way he’s leveraging AI, he inspires teams to innovate and build their own automated workflows, while simultaneously showcasing how the technology is improving his daily activities.

Phase 2: Enable with AI upskilling and champions

During the enablement phase, the rollout should not be owned by your IT team alone. Empower an internal network of champions to pilot your upskilling initiatives and build momentum. For organizations adopting Google AI, we’ve developed several resources to help customers enable their teams.

  • Recruit “Google Guides” (champions): Find your most enthusiastic advocates who are eager to try new tools and are seen as peer leaders.
  • Leverage AI training from Google: Employees report having 79% higher confidence when AI upskilling is delivered directly by the tool’s creator*. Use Google's AI Boost Bootcamp to give teams quick, use case-based training videos as a general 101 course, then offer role-based 201 sessions.
  • Build AI communities: Set up a dedicated space, like a Google Chat space, where people can answer questions, troubleshoot, and share small daily wins.

💡 Customer spotlight: A Mexican retailer established a 250-person champion network and gamified adoption with the Gemini Cup initiative that turned AI enablement into an organization-wide competition. These peer-to-peer champions build local communities within departments, creating custom agents and Gemini workflows to meet their shared goal of growing their e-commerce business.

Phase 3: Move beyond foundations to unlock departmental value

General AI fluency is a great start, but true value is unlocked when a team applies AI to optimize departmental workflows and address their specific departmental pain points. In this phase, continue to scale up targeted training and leverage your Google Guides to lead peer-to-peer initiatives.

In addition to expanding your Phase 2 initiatives, add these high-impact tactics to embed AI further into daily workflows:

  • Gamification, hackathons, and Lunch and Learns: Align to your culture to drive the momentum of AI adoption in departmental workflows. This can look like smaller-scale internal contests by locale, team, or department that drive engagement through hackathons to sponsor hands-on innovation. Keep a steady drumbeat of peer-to-peer training. Use internal webinars or training videos as pre-work and disseminate just-in-time learning to ensure everyone is on the same page.
  • Role-specific libraries: Encourage teams to document and share their most effective prompts or AI workflows. A marketing team's prompt library for researching audience trends will look entirely different from an HR team's onboarding workflows.

💡 Customer spotlight: A large U.S.-based retailer’s VP of Customer Services sponsored an all-hands Innovation Day, bringing hundreds of call center employees together to build mockups of how Gemini can drive down their average handling time and call duration. The team uncovered three essential new flows to control costs and drive efficiencies in customer interactions.

Phase 4: Transform by celebrating your AI Innovators

A critical stage in transformation is to elevate your people and reward ongoing innovation with new AI-powered workflows or custom AI agents, celebrating what’s best in class across the organization or by department. We recommend continuing to gamify innovation through internal AI competitions on a larger scale (such as organization-wide hackathons or solution showcases) to crowdsource ideas and reward your rising AI rockstars.

Depending on your organization's culture and policies, you can run challenges in a number of ways. Leaders can help judge or select winning workflows, or teams can vote to celebrate their peers’ breakthroughs. Overall, the goal is to elevate and reward your people's creativity by giving them a stage, turning successful grassroots pilots into scaled business process improvement.

💡 Customer spotlight: A multi-national manufacturing company is promoting employee creativity by sharing Gemini use cases through a shared library, using a monthly contest to drive viral, peer-to-peer adoption of the best custom workflows. The results: the majority of the workforce are now daily active Gemini users.
